Every organization will experience transition. The only question is whether it happens by design or by default.

This checklist is designed to help you reduce preventable risk and bring structure to succession conversations. It highlights the areas where clarity strengthens stability and where delay or silence can quietly create vulnerability.

Succession is not a document to file away. It is a leadership responsibility that requires discipline, structure, and sustained attention.

Clarify the Real Objective

☐ Have you clearly defined what succession means in this season of the business?
☐ Are ownership, leadership, and operational control clearly distinguished?
☐ Is your timeline grounded in reality or in personal comfort?

Surface Concentrated Risk

☐ Which roles would materially disrupt the organization if left vacant?
☐ Where is authority, judgment, or relationship capital overly concentrated?
☐ Could the business operate for six months without you?

Confront Stakeholder Expectations

☐ Who is materially affected by succession decisions?
☐ What expectations exist but have never been clearly stated?
☐ How will decisions be made when interests conflict?

Build Leadership Capacity Early

☐ Have potential future leaders been identified?
☐ Are they being developed intentionally or simply assumed ready?
☐ Does current development align with the future direction of the business?

Establish Governance Before Emotion

☐ Is decision authority clearly defined today?
☐ Is there a structure in place to support transition such as a board, advisory group, or family governance process?
☐ Are legal and financial frameworks aligned with your intent?

Prepare for Forced Transition

☐ Is there an interim leadership plan?
☐ Is critical information organized and accessible?
☐ Would the organization know what to do if transition were immediate?

Revisit With Discipline

☐ Is succession reviewed regularly and not only during crisis?
☐ What has changed since it was last discussed?
☐ Where might delay be creating avoidable risk?
